In 2026, sourcing looks easier than ever. AI platforms can connect you directly to suppliers, compare quotes, and streamline workflows.

But the underlying production structure has not changed.


In handicrafts, for example, production still flows from farmers → raw material traders → artisans → collectors → exporters → importers → retailers.
An order of 2,000 units is often spread across 25–50 artisan households, each producing only 10–40 pieces per day. That means 70–90% of production happens outside the exporter’s direct control, outside your visibility.


At the same time, more than 6,000 small exporters share a US$ 3.5–4.0B export market.

Farmers and artisans operate on tight cash cycles. They cannot fund raw materials or wait for payment, so traders and collectors finance production and keep it moving. Artisans are skilled but many cannot interpret spec sheets, manage sampling iterations, or meet compliance standards. So intermediaries translate your requirements into something production groups can execute.

Issues like mold, inconsistency, or material variation often start upstream, where control is weakest. Final inspections only check a small sample, making it hard to detect problems across dispersed production.

Pricing is equally opaque.

Artisans typically capture 20–30% of FOB value, exporters 55–70%, with traders adding another 10–15% in between. Similar products can vary by 20–40% in price, with little clarity on whether the difference comes from quality, design or layered margins.
